What can you do when you have heard the work instructions but cannot get started?
Before repeating “Pay attention and listen carefully,” it is worth checking whether the instruction has been translated into a first action the person can actually take. Even when someone understands the words, they may stop if it is unclear where to begin, what order to follow or when they can ask a question.
Being able to explain an instruction is not the same as independently choosing the first action and starting it.
This article does not treat one instance of stopping as laziness or evidence of a particular diagnosis. Instead, we will look at turning instructions into three fields, “end point, first action, check-in point”, and recording what help was actually needed.
1. What can happen in the 30 seconds after “Understood”?
The following is a fictional workplace scene for illustration, not an actual case.
At a logistics packing station, a manager says:
“Scan the 8 returned items in the blue box. If the quantity does not match, mark it beside the shipping label, then put the matching items on shelf B first.”
The employee replies, “So I check the returns and put them on shelf B?” They appear to understand the general idea. But after the manager leaves, the employee remains between the scanner and the box for a while, unable to begin.
It is easy to ask, “You heard everything, so why aren’t you doing it?” Yet observing someone stop does not tell us the cause.
- There may have been several blue boxes, leaving them unable to choose which one to start with.
- They may have been unsure whether scanning or checking the quantity came first.
- They may not have known exactly where to make the mark if the quantity differed.
- They may not have been sure they could ask a question before making a mistake.
- Anxiety, fatigue, unfamiliar tools or surrounding noise may also have played a part.
“Understood” can be a social response that closes a conversation, or it can mean that only the overall purpose was understood. It is not evidence of dishonesty or a lack of willingness.
2. Why distinguish listening, remembering and starting?
Carrying out a multistep instruction requires at least four transitions.
First, understand the meaning of the words. Second, hold the necessary information briefly in mind. Third, determine the order of actions and the conditions for exceptions. Fourth, choose the first action to carry out with your hands now.
Even when the first three steps are partly in place, someone can stop at the last one. That is why having them repeat the whole instruction may sometimes be insufficient. Asking “What should you pick up first right now?” can reveal new information.
In a 2019 study, Pulina and colleagues administered the WISC-IV to 204 children with BIF in Italian primary and secondary schools and compared their profiles with a typically developing comparison group. Of the four main indices, working memory was lowest in the BIF group, while the comparison group showed a relatively flat profile, as expected.[1]
Test results for a group of children with BIF cannot be applied directly to one adult’s workplace behavior.
This study examined children’s test profiles; it did not investigate why adults stop after hearing instructions at work. It should therefore not be used as evidence to say, “This employee could not start because their working memory is weak.” Individual differences are also substantial, so the average of a tested group cannot serve as an instruction manual for one person.
There is a more cautious implication we can draw: rather than requiring every employee to hold several steps in mind using words alone, routinely offer ways to make the first action and sequence visible outside their head.
3. What changes when an instruction is demonstrated once?
In 2020, Allen and colleagues conducted experiments with young adults from the general population on remembering short instructions combining actions and shapes. The first experiment involved 48 participants and the second 24.[2]
Participants heard instructions verbally, watched someone perform them, or performed the actions themselves. Later recall was better in the demonstration and enactment conditions than in the verbal-only condition. Demonstrations of the complete action helped participants remember the action, the object and the combination of the two.[2]
These findings point in a different direction from simply making an explanation longer. For an action-based task, seeing or trying the first unit of work can add action information to the words.
However, the experiments used arbitrary shapes and actions, not actual packing work. Participants were not workers with BIF, and the studies did not measure long-term independent performance or job retention. The findings should not be extended into a claim that demonstrating work will necessarily improve performance.
A single behavior cannot diagnose why someone stopped, but we can check together whether the explanation has become a plan of action.
4. What can we ask instead of “Do you understand?”
Teach-back guidance from the U.S. Agency for Healthcare Research and Quality (AHRQ) recommends asking people to explain what they heard in their own words rather than using yes-or-no questions such as “Do you understand?” For information that requires action, it also suggests a “show-me” approach: asking the person to demonstrate it. Long explanations are broken into small chunks and checked.[3]
AHRQ’s check-back method follows a similar pattern. One person communicates a message, the other repeats what they received, and the first person confirms whether it is correct.[4]
The key is that the person who explained is also being checked; the purpose is not to test the listener.
A manager could say:
“This is not a memory test. I want to check whether I explained it clearly. Could you tell me what you will do first now, and what needs to be done for the task to be finished?”
If an action needs to be checked, they could instead say:
“Show me where you scan just the first box. If that is right, try the rest, and I will check back in 5 minutes.”
The employee can also check as follows:
“Let me go through the first step to check that I understood. Do I scan one blue box first, then mark beside the shipping label if the quantity does not match? Should I check with you after the first box?”
Applying healthcare communication guidance directly to a general workplace is not a job intervention with direct evidence of effectiveness for BIF either. Still, the principle of checking together that the message is the same, instead of ending with a single “yes,” is an approach that can be tried while reducing shame.
5. Turn the instruction into three fields: end point, first action and check-in point
Simply breaking every long instruction into smaller parts may not be enough. Even with few steps, someone can stop again if the criteria for completion and the point at which to ask a question remain unclear.
You could describe just one task from today using these three fields.
End point: Scanning has been confirmed for all 8 returned items, and the matching items are on shelf B.
First action: Take the top returned item out of the blue box and match the shipping-label number to the scanner screen.
Check-in point: Show the manager when the first box has been scanned, or if the quantity does not match.
These three fields are not a complete manual. They are a tool for first creating an entry point into the task and a boundary beyond which the person does not need to decide alone.
The approach below is a proposal to try on a small scale and record in the workplace, not a standard intervention proven effective for adult workers with borderline intellectual functioning.
On the first day, the manager can demonstrate the first action. Next time, they provide only one sentence describing it, such as “the top returned item.” After that, they can try leaving just two choices or a checking question. The pace of reducing help should differ from person to person. Taking over every step as soon as someone gets stuck makes it difficult to learn what they can do independently.
6. What should we record before focusing on completion?
If we only look at whether the task was finished, the support needed along the way disappears from view. Conversely, judging someone because they were slow once can turn temporary fatigue or an unfamiliar situation into an assumed personal characteristic.
Observe work of the same difficulty at least three times and consider recording the following.
Task / Time instructions ended / Actual start time / First action correct: O·X (yes/no) / Help needed / Number of repeated explanations / Steps continued independently after help / Requested help before an error: O·X (yes/no)
Help needed can be categorized as follows.
- No help
- One checking question
- Two choices
- One sentence describing the first action
- Demonstration of the first unit of work
The point is not simply to see whether the person became faster. We also need to examine whether the first action became more accurate, whether less help was needed and how many steps they continued independently after receiving help. Record which kind of help could be reduced by one level next time.
A useful check is a process of finding together the missing link between explanation and action, rather than a question that tests the person.
7. What does Slowcoach need to test?
There is currently no evidence to claim that Slowcoach reduces the time needed to start work or prevents mistakes.
The hypothesis we want to test is that when users enter instructions they have heard, turning them into “one first action to take now,” “up to three steps” and “one sentence for checking” may help them start work and ask for assistance.
To assess effects, we need to look at actual behavior rather than how often the app was opened. We should record time to start, accuracy on the first attempt, the number of times the whole instruction was re-explained, steps continued independently after help, and whether the same approach is used in other locations. We also need to examine the effects of changes in explanations from human coaches and managers so that we do not exaggerate the product’s effects.
